# IntuVision call — what the Board needs to know

*Extract from a July 2026 call between Aref Kashani (resident/owner, the board's
integration point) and **Sadiye, President & Founder of IntuVision** — the company
that **makes** the analytics software. Dave Klepp / TeleNavigators is the **integrator**
(reseller) the HOA has been paying — a separate party. Full transcript:

This is significant because it is **the manufacturer's own president** describing how
our integrator has run the system.

## 1. Our integrator never actually learned the system
- Per IntuVision's president, Dave "always opens the remote session" and **has
IntuVision's own tech support do the work** while he is "someplace else." He
"never really did any training or got fully familiar with the system."
- **Meaning for the board:** we have been paying Dave's integrator/hourly fees for
work IntuVision's support was performing. The value we paid for wasn't delivered.

## 2. The 100% CPU/RAM is a setup failure, not a system limit
- Sadiye was "shocked to see that an integrator would leave a computer running at
  100% CPU, 100% memory."
- Our machine's specs "should be good for **20 cameras**." We run **4**.
- She flagged that Dave **wasn't turning on the GPU** — a likely direct cause of the
  saturation.
- We run software **v17.06**; the heavier "model-based" processing only arrived in
  v18. On v17, running at 100% "just doesn't make sense" — i.e., misconfiguration,
  not workload.
- The **PSU failure** that took our cameras dark for days is exactly what you'd expect
from a machine pinned at 100% — and Dave charged **$175** to replace it after we sat
  dark waiting for him.

## 3. The "upgrade" charges appear unjustified
- IntuVision licensing is an **annual subscription**. With an active subscription,
**"there shouldn't be any separate upgrade charges — you always qualify for the
  latest version."**
- This directly undercuts the **~$5,500 / $8,330 "upgrade"** charges from Dave.
- Per-camera price is **~$400/camera/year** (not $500). We hold **4 licenses**
(history: 9 → 6 → 4, each cut because Dave couldn't resolve false alarms; board
  wants to return to 6).
- The **$6,500** Dave quoted "to reduce noise" (false alarms from reflections) is
routine tuning that should not carry that price.

## 4. Capabilities we already own but were never given
- IntuVision has an **API and external triggers** — it can automatically write events
and **email an allow-list** on an alert.
- The board repeatedly asked Dave to "just email these people on an event"; instead of
using this built-in feature, the answer was more fees.
- These same triggers let us build further automation (alerts to phones, lights,
  etc.) at no license cost.

## 5. Working directly with IntuVision is viable — and removes the markup
- Sadiye will **not** go around Dave unless the **board formally decides** to stop
working with him (she was explicit and ethical about this).
- If the board so decides, IntuVision will support us **directly**, and support is
**"no different — it was always a remote session anyway."**
- There is **no good local integrator**; the good ones are far, costlier, and
uninterested in our small volume — so "switch integrators" is not a better option.
- **Net:** direct-with-IntuVision keeps the same support while cutting Dave's markup.

## 6. Disclosure — Aref's position
- Aref is doing this **largely pro bono** as a resident/owner; the board's intent in
bringing him in was to have a resident be the integration point.
- Elberta Labs (elbertalabs.com) is his technology practice. He told IntuVision he'd
consider a **future** partnership only if it proves worthwhile — it is **not** a
condition of, or driver for, this work.

## Recommended immediate priorities
1. **Board decision:** continue with Dave, or move to a direct IntuVision relationship.
2. **Harden the PC now** — enable the GPU, resolve the 100% CPU/RAM (Sadiye called it
"a time bomb"); IntuVision offered to remote in and diagnose.
3. **Add a cheap redundant node** (~$600 refurbished Dell) so a hardware failure never
   takes the cameras dark again.
4. **Close the internet exposure** (separate security assessment) — VPN/Tailscale.
5. **Then** build automations on IntuVision's API/external triggers (event → notify).

## Open items / to gather
- Send Sadiye copies of Dave's quotes/invoices (2021 → present) so IntuVision can
match them against what they actually charged Dave — will expose the markup.
- Get IntuVision's direct per-camera annual pricing to compare against Dave's bills.
